Stop Writing User Stories First. Start With the Idea

One of the biggest mistakes Agile teams make is jumping straight into writing user stories before they fully understand the idea behind the work.

An idea is not a user story.

Before an idea becomes backlog-ready work, the team needs to understand the problem, who is affected, what the user is trying to accomplish, and how the work fits into the overall product experience.

Think of it as a progression:

Idea → Discovery → Workflow → Epic → User Stories → Acceptance Criteria

For example, a stakeholder might say, “We need employees to upload their onboarding documents online.”

That statement gives the team a starting point—but there are still questions to answer. Who uploads the documents? What types of documents are required? When should they be submitted? What happens if something is missing or incorrect?

Those conversations help the team understand the workflow and identify the larger capability or epic. From there, the work can be broken into smaller user stories with clear acceptance criteria.

AI tools such as ChatGPT can help accelerate this process by analyzing ideas, identifying questions, drafting workflows, and generating initial user stories. But AI-generated requirements should always be reviewed and validated by the team.

The goal isn't to write user stories faster.

The goal is to make sure the team is building the right thing before development begins.
